Work plan

We can summarize the work carried out in three stages or major moments: discovery, ideation and definition, with sessions held over the course of a two-week sprint.

Stakeholder map

We mapped all the interest groups in the demand and their position/function in the actions and decisions taken during the project.

High-level AS IS

With the As-Is view, we could visualize the main points to be considered within the process simply and objectively.

Process Design Canvas

The Process Design Canvas enabled the team to visualize various characteristics of the current scenario in greater detail, making it possible to identify critical points and opportunities for improvement.

Benchmarking

The benchmarking exercise carried out by the group made it possible to discover alternatives, and analyze applicable technologies, available solutions, and good practices in the market.

Brainwrinting

We moved on to a stage of targeted co-creation, looking for ideas and solutions to the challenges we had identified.

After generating ideas, we used a dynamic voting process to prioritize the items we considered essential and with the greatest impact on the process.

Suggestions and premises

After cutting out the most valuable functionalities, we identified the premises considered essential for the initiatives and solution proposals.

During the discussions, the group realized that some deliverables could be grouped together by affinity and expected result:

High-level TO BE value chain

In this activity, the Macro To Be process was mapped based on the improvements pointed out by the team.

Each delivery was related to its corresponding stage, making it possible to assess the impact of the initiative according to its execution phase.

Problems and needs

In the following exercise, problems and needs are strategically associated to ensure that all the challenges are dealt with, thus guaranteeing a comprehensive solution in line with the various demands of the defined scope.

Prioritization

The prioritization activity started with the development of two scales of importance Complexity and Value, considering respectively:

This matrix made it possible to size up the project's deliverables at a high level and to define the waves of action from this macro view.

Action plan - High level

As a result of this work, we have put together an action plan, with groups of deliverables distributed sequentially in waves of action.

Wave 00 considered items that are already underway. From wave 01 we have the activities that will be defined and refined in the next stages.

Feedback

As a concluding dynamic, this activity provided us with feedback from those involved on the methodology applied, for future improvements.
